Lesson 1: What to delegate and to whom

Delegation means giving someone else a task and the authority to do it. You hand over the work, but you stay accountable for the result. The other person is responsible for doing the work well. Delegation is not dumping jobs you dislike on others.

Good delegation frees your time for work only you can do. It also develops people, because they learn new skills by doing. It reduces bottlenecks, where work waits for one busy person, and it builds backup, so the team can cope when someone is away. A manager who always says "It is faster if I do it myself" may save time once, but nobody else learns the task.

Signs you are not delegating enough

  • You are bogged down in routine tasks.
  • Important tasks are not getting done.
  • You feel stressed and short-tempered.
  • You do not trust staff with anything new.

What to delegate and what to keep

Simple tasks with clear steps are the easiest to delegate. Harder tasks can be delegated too, if you give the right support and check in.

Usually delegateUsually keep
Routine tasks with clear steps, such as ordering usual suppliesVision, strategy and long-term planning
Updating checklists, logs and schedulesConfidential work, such as personnel files, discipline or legal papers
Research, such as comparing supplier pricesTasks that need a licence, certificate or authority the person does not have
Tasks that would help someone learn and growTasks your employer says you must do yourself

Choosing the right person

Think about the person's skills, their current workload and their interest. The right person may not be fully ready yet; with support, the task can help them grow.

Know the limits. An eager person who never says no can easily be overloaded, so check their workload first. Being close by or having the longest service are not good reasons on their own.

Five levels of delegation

You can hand over more or less control. The Business Development Bank of Canada (BDC) describes five levels:

LevelWhat the employee does示例
ExecuteFollows your clear instructionsOrders 20 boxes of gloves from the usual supplier
ResearchGathers information; you decideCollects prices from three suppliers
RecommendResearches and suggests an optionCompares suppliers and says which one to choose
Decide and informMakes the choice and keeps you updatedPicks the supplier and tells you why
Act independentlyHandles the whole task without supervisionManages supply orders from start to finish

When someone handles a task well, move them up a level to give them more ownership. Act independently gives the most freedom, so save it for work the person is well suited to.

Lesson 2: Clear instructions and checking understanding

Most delegation problems start with unclear instructions. "Sort out the storage room sometime" does not say what finished looks like or when it is due.

What clear instructions cover

PointWhat to say示例
WhatThe task and the result you expectCount the radios in the cabinet and record any missing ones in the log
HowThe method, standards and required safety stepsUse the equipment sign-out sheet; wear gloves and put out a wet-floor sign for a spill
WhyThe purposeWe need four working radios for Saturday's event
日期The deadline and check-in pointsBy 3 p.m. today; tell me at noon how it is going

Knowing why helps people make good choices when something unexpected happens. The how must include any required safety steps. In Alberta, supervisors must advise workers of all known or reasonably foreseeable work hazards, so a hazard linked to the task belongs in the instructions.

Also say how much authority the person has: what they can decide or spend without asking you. Say who to contact and when to stop and ask for help if a problem comes up, so they do not stall or take a risk.

Say it and write it

Deadlines, dollar limits, codes and room numbers are easy to mishear or forget. After a spoken instruction, confirm the key details in writing, such as a short email, a task list or a log entry. Saying it and writing it gives two chances to get the message right.

Check understanding: teach-back

"Do you understand?" and "Does that make sense?" are weak checks, because people often say yes even when they are not sure. Instead, use teach-back: ask the person to explain the task in their own words.

  • Good: "So I know I explained it well, what will you do first?"
  • Good: "Walk me through how you will record a missing radio."
  • Weak: "Any questions? No? Great."
  • Weak: "You got all that?"

Teach-back checks how well you explained, not how clever the other person is. If they get a step wrong, explain it again in a different way and ask again.

Read-back for key numbers

For short, critical details, ask the person to repeat them back. If the night clerk says "Room 1214 needs a 5:30 wake-up call" and the day clerk answers "Room 1214, 5:30," a mishearing such as 1240 is caught before anyone acts.

Plain language

Use short sentences and everyday words, and give one step at a time. Avoid slang. This helps everyone, especially people working in a second language. Make it safe to ask questions.

Practical exercise: rewrite a weak instruction

A retail supervisor leaves this message for a team member: "Can you deal with the schedule stuff for next week? Thanks."

  1. What is missing from the message? Use what, how, why and when.

    显示答案

What: which schedule, and what finished looks like. How: which template or system, and any rules (such as no one over 40 hours). Why: the reason (for example, two staff are on vacation). When: the deadline. It also says nothing about authority or who to ask.

  2. Rewrite the instruction so it is clear.

    显示答案

Model answer: "Please build next week's floor schedule in the scheduling app by Thursday at 5 p.m. Put two people on every opening and closing, because Sam and Lee are on vacation. Keep everyone at 40 hours or less. You can swap shifts without asking me, but check with me before adding overtime. If you get stuck, message me by noon Thursday."

  3. Write one teach-back question to check the instruction was understood.

    显示答案

For example: "So I know I explained it well, can you tell me what you will do if someone asks for overtime?" The answer should be: check with the supervisor first.

Lesson 3: Following up and giving feedback

Delegation does not end when you hand over the task. Because you stay accountable, you need to know how the work is going.

Agree check-ins at the start

When you hand over a task, agree when you will check in. Then follow-up is expected and does not feel like distrust. Follow up more often for new people and higher-risk tasks, and less often for experienced people doing familiar work.

Not too much, not too little

Too much (micromanaging)Too littleAbout right
Checking and controlling every small stepNo contact until the day the task is dueAgreed check-ins, for example 10 minutes a week
Taking the task back at the first problemFinding problems only when it is too late to fix themReviewing a first draft halfway through

Let people own the job. If they do it differently from you but the result meets the standard, accept their method. People learn by doing, and some mistakes are part of learning.

Regular one-on-one meetings

BDC suggests regular one-on-one meetings as a simple way to manage delegated work:

  • Book a regular time. If the week is busy, move the meeting, but do not cancel it.
  • Keep a shared list of delegated tasks with the task, the owner, the deadline and any issues.
  • Start each meeting by reviewing delegated tasks and asking about roadblocks.
  • Confirm priorities and deadlines, and make it easy to ask questions.
TaskOwnerDueLast update
Order four new radiosPriyaOct 24Quote received Oct 14
Update the evacuation mapMarcoOct 17No update since Oct 3
Train the new cashierLeeOct 252 of 4 sessions done

When there is a problem

  • Stuck: ask what is blocking them and what help they need, instead of taking the task back.
  • Deadline at risk: agree a new plan together, early.
  • Missed deadline: talk privately about what happened and how to prevent it.
  • Safety hazard: deal with it right away. Do not wait for the next check-in. Alberta supervisors must protect the health and safety of workers and report concerns to the employer.

Feedback and credit

Useful feedback is specific, timely and about the work, not about personality. "Good job" is pleasant but vague. "Your log entry gave the time, the room and what you did, so I could act fast" tells the person exactly what to repeat.

When someone does well, give them credit where others can see it. Never present their work as your own.

Review and grow

When the task is done, ask: what went well, what should change, and is this person ready for more independence next time? This is how people move up the levels of delegation.

Lesson 4: Shift handover basics

A shift handover is passing tasks, responsibilities and key information to the next person or team. It happens at shift change, between day and night staff, and between teams, such as operations and maintenance.

The UK Health and Safety Executive (HSE) says many accidents have happened because communication failed at shift handover. The Cullen Report found that failed information transfer at handover was one contributing factor in the Piper Alpha oil platform disaster.

Three parts of a good handover

  1. Prepare (outgoing person): update the log and decide what the next person needs to know.
  2. Hand over (both people): talk through the key items.
  3. Cross-check (incoming person): read the log, ask questions and check key items before taking over.

HSE says a handover should be face to face, two-way, with both people sharing responsibility for getting it right, and both spoken and written. It should get as much time as it needs.

What to cover, in order

  1. Safety items: hazards, injuries, spills, equipment out of service, alarms or safety systems in bypass.
  2. Time-critical tasks: what must happen next and by when.
  3. Open issues: unfinished tasks, unresolved complaints, expected visitors, deliveries and callbacks.
  4. Changes: new instructions, updated post orders, new procedures.
  5. Routine items: equipment, keys and cash handed over.

Safety comes first so that it is heard even if the handover is cut short. In Alberta, supervisors must advise workers of all known or reasonably foreseeable work hazards; handover is one way hazards reach the next shift.

Higher-risk handovers

Take extra care and extra time when:

  • maintenance or other work is still in progress at shift change
  • a safety system is overridden or in bypass
  • anything is different from normal
  • someone is back after a long absence and may have missed changes
  • an experienced worker hands over to a new or inexperienced one

Fatigue

Being tired is a common complaint of shift workers, and night and rotating shifts are linked to a higher risk of injury (CCOHS). Tired people forget details. Write log entries during the shift, not from memory at the end. HSE advises relying more on written communication when 12-hour shifts are used.

A simple structure: SBAR

SBAR comes from health care, but it works for any important message:

LetterMeaning示例
SSituation: what is happening nowLoading dock door 3 will not latch.
BBackground: short, relevant historyIt started at 20:40. Facilities ticket 5512 is open.
AAssessment: what you thinkThe chain and padlock are holding, but the dock is not fully secure.
RRecommendation: the action neededCheck the padlock on each patrol and call facilities at 07:00.

The incoming person's role

Arrive on time. Read the log, ask questions and check key items, such as keys, cash and equipment, before the outgoing person leaves. Never sign the log without reading it. If your relief does not arrive, do not leave your post: contact your supervisor and follow your employer's policy.

Lesson 5: Handover logs and notes

A handover log, also called a shift log or pass-down log, is the written part of a handover. It lets the next person, a manager or a client see what happened and what is still open. Logs may later be used as evidence, so they must be accurate.

What a good entry includes

  • the time (and date, if the log does not show it)
  • what happened and where
  • who was involved
  • what you did about it
  • the status: OPEN (needs action) or CLOSED (done)
  • for open items, what the next person must do and by when
  • your name or initials, so others know who wrote it and who to ask

Ontario's security guard syllabus teaches using who, what, where, when, why and how, and writing factual information only, clearly and concisely.

Facts, not opinions

WeakBetter
Rear door was probably left open by the cleaners again.02:15 Rear door found unlocked. Locked it and checked the area. Nothing seen missing. CLOSED. (R.K.)
Plumbing issue, someone should call.09:10 Staff washroom sink leaking. Water turned off under sink. OPEN: call Kim at ABC Plumbing before 10:00 to confirm the 13:00 repair. (T.L.)

Avoid unexplained short forms. "Chk RTU on R per FM" may mean nothing to the next person. Use plain words or short forms your workplace has agreed on.

Corrections and privacy

If you make a mistake in a paper log, follow your workplace's correction rule. These rules usually keep the original words readable, so do not tear out pages, use correction fluid or scribble over errors. Record only the personal information the next person needs for the job, and keep the log secure.

Practical exercise: write a handover note

You are the closing supervisor at a grocery store. These things happened on your shift. Write the handover note for the opening supervisor.

TimeWhat happened
19:45Juice spill in aisle 3. Cleaned up; wet-floor sign removed at 20:05.
20:30Customer J. Chen put 2 birthday cakes on hold in the bakery cooler. Pickup by 18:00 tomorrow.
21:30Dairy cooler showed 7°C. Moved milk and yogurt to walk-in cooler 2. Fix-It Refrigeration ticket 7781; technician coming 07:30.
22:45Till 2 counted $20 short at close. Counted twice with A. Roy; both signed the count sheet.
23:00Reminder: bakery delivery arrives 06:00 at the back door.
  1. Which items are still open for the morning shift?

    显示答案

The cooler (safety and stock), the customer hold, the till shortage that needs a manager review, and the bakery delivery. The spill is closed, but it is still worth one line.

  2. Put the open items in priority order and say why.

    显示答案

    1. Dairy cooler at 7°C: food safety and stock loss, and the technician arrives at 07:30. 2. Bakery delivery at 06:00: time-critical. 3. Till 2 short $20: needs the manager. 4. Customer hold: pickup by 18:00 tomorrow.

  3. Write the full handover note.

    显示答案

Model answer: "Handover 23:10, Oct 12, from M. Patel. OPEN: (1) Dairy cooler read 7°C at 21:30; milk and yogurt moved to walk-in cooler 2. Fix-It Refrigeration ticket 7781; technician arriving 07:30. Please meet them. (2) Bakery delivery at 06:00 at the back door. (3) Till 2 counted $20 short at close; counted twice with A. Roy, both signed the count sheet. Please give it to the store manager. (4) Customer hold: J. Chen, 2 birthday cakes, in bakery cooler, pickup by 18:00 on Oct 13. CLOSED: 19:45 spill in aisle 3, cleaned, sign removed 20:05."

Practical exercise: improve a weak handover note

This note was left for the afternoon shift at a store.

TimeEntry
Spill. Dealt with.
14:20Customer was being difficult again.
15:05Price wrong on something in aisle 6. Someone should fix.
16:30Delivery came.
  1. List what is wrong with the note.

    显示答案

The first entry has no time, place or action. "Being difficult" is an opinion. "Something in aisle 6" names no item or price, and "someone should fix" names no owner. "Delivery came" says nothing useful. There are no OPEN or CLOSED labels and no initials.

  2. Rewrite the price entry so the next person can act on it.

    显示答案

Model answer: "15:05 Shelf price for Brand X olive oil 1 L in aisle 6 shows $8.99; till rings $10.49. Told customer and gave the shelf price per policy. OPEN: print a new shelf tag before 17:00. (A.M.)"

  3. Rewrite the customer entry as facts.

    显示答案

Model answer: "14:20 Customer asked to return an opened phone charger without a receipt. Explained the return policy and offered store credit. Customer declined and left at 14:30. No further action. CLOSED. (A.M.)" It records what was said and done, not a judgment.

Lesson 6: Handover in security, hospitality, retail and office work

The basics are the same everywhere: prepare, hand over face to face, cross-check, and put safety first. What changes is the detail.

Security

Post orders are the written instructions for a security post. They set out the guard's duties at that site, such as patrol times, access rules, alarm response and who to call. Ontario's training syllabus for security guards lists shift handover procedures, including how to update the next person on shift, among the basic security procedures.

  • Post order changes: tell the incoming guard what changed and where to read it.
  • Keys and access cards: count them together and both record that the count is correct.
  • Equipment: the incoming guard tests the radio, flashlight and other equipment before the outgoing guard leaves.
  • Alarms: any zone in bypass or fault, and any fire watch that is required.
  • People on site: contractors, lone workers and visitors still in the building, where they are and when they should leave.
  • Open incidents and requests: reports to finish, police or client follow-ups.

If an incident is still in progress at shift change, do not rush. Brief the incoming guard fully and follow your supervisor's direction. Never leave your post until you are relieved or your supervisor tells you to.

Item详情
Fire alarm panelZone 4 is in bypass for a sprinkler repair. Fire watch patrol of zone 4 every hour until it is restored.
Visitor passesTwo visitor passes were not returned at the end of the day.
Lost and foundBlack umbrella handed in at 16:00. Stored in the lost and found cabinet.
Post ordersUpdated today: lobby doors are now locked at 21:00, starting tonight.

Hospitality

  • Front desk: guests waiting for a fix (for example, a broken door lock or no hot water), late checkouts, wake-up calls, VIP arrivals and complaints in progress.
  • Allergy alerts: pass these on at every handover for the whole stay, to the desk, the kitchen and room service.
  • Kitchen: allergy orders in progress, equipment problems such as a warm cooler, and items that have run out.

Retail

  • Till: count it together and both record the amount before the new cashier starts.
  • Customer commitments: holds, special orders and callbacks, with the customer's name, the item, where it is and the time.
  • Store issues: spills, price errors, deliveries and anything reported under the store's policies.

Office

Before a vacation or leave, write a handover list of open tasks with their status, deadlines, contacts and where the files are. Tell your backup which decisions they can make and which must wait. Set an out-of-office message that says when you will be back and who to contact. Never share your password; ask IT to give your backup proper access.

Practical exercise: hand over a security post

You are finishing a 12-hour night shift at an office tower. Use the post handover sheet above (fire alarm zone 4, visitor passes, lost and found, post orders).

  1. In what order should you go through the items with the incoming guard?

    显示答案

    1. Fire alarm zone 4 in bypass and the hourly fire watch (safety). 2. The post order change: lobby doors locked at 21:00 from tonight. 3. The two visitor passes not returned. 4. The umbrella in lost and found.

  2. What should you and the incoming guard check together before you leave?

    显示答案

Count keys and access cards together and both record the count; test the radio and other equipment; confirm the fire watch schedule and who to call about the repair.

  3. Write the SBAR for the fire alarm item.

    显示答案

S: Fire alarm zone 4 is in bypass. B: It was bypassed for a sprinkler repair. A: The alarm does not cover zone 4, so the fire watch is essential. R: Patrol zone 4 every hour and log each patrol until the zone is restored.
